Our approach begins with the economics of the function, not a technology shortlist. We agree which processes are in scope, who owns the numbers, and what evidence we are allowed to see.

1. Week 1 — Scope and access

Interviews with the people who do the work, the systems inventory, and the data extracts that let us measure rather than estimate. We agree the definition of every metric before we report it.

2. Weeks 2–3 — Measure the current state

Process walkthroughs, volume and effort measurement, error and rework rates, and the cost of the current operating model — established as a baseline both sides accept.

3. Weeks 4–5 — Model the case

Benefit modelling, investment sizing, payback and sensitivity analysis. Where the numbers do not support a case, we say so and tell you what would have to change for them to.

4. Week 6 — Roadmap and decision

The architecture options, the sequencing, and a written recommendation you can take to a board — including the option of doing nothing yet.
